How it works

Everything the template sets up, and what to fill in before the first run.

Checks for new leads every two minutes and gets each one to the right rep with a reply already written, usually within a minute of them hitting submit. Research on this is blunt: across five independent tests between 2011 and 2021, a quarter to three quarters of inbound leads get no response at all, and only about 7% of companies answer within five minutes.

For every lead it cleans the address, throws out throwaway domains, checks deliverability, works out whether the company is already an account you own, enriches what the form did not capture, and then reads what the person actually wrote. That last part is the one scoring models miss. An agency pitching you services, a candidate who could not find the careers page, a student doing research and a customer who wanted support all score beautifully on firmographics and are all worthless to a rep. Only the message gives them away.

Fit and intent are scored as two separate axes, never collapsed into one number, because a perfect-fit company idly browsing and a poor-fit company demanding a call today need opposite treatment. Good fit with real intent gets routed and announced in Slack with a drafted reply. Good fit with no urgency goes to nurture. Poor fit gets a courteous decline instead of a rep's afternoon. Anything the model is unsure about goes to a human rather than the bin - a false negative costs you a deal, a false positive costs a rep two minutes.

Before you run it, fill in the four settings at the top: your spreadsheet URL, your ideal customer profile in plain English, who you explicitly do not sell to, and the Slack channel for routed leads. The ICP text is the single most important field here - it is what the whole thing judges against.

Your spreadsheet needs four tabs. 'New leads' is where your form writes: Submission ID, Form, Name, Email, Company, Message. 'Accounts' is what you already own: Domain, Account Name, Owner Email, Owner Slack ID, Is Customer, Open Opportunity. 'Reps' is who can receive leads: Name, Email, Slack ID, Available. 'Ledger' is written by the workflow and needs only its header row.

Connections needed: Google Sheets, Slack and Anthropic to run at all; ZeroBounce and Apollo to add deliverability and enrichment; HubSpot to record leads in your CRM. Each is a single step and any of them can be removed or swapped for the equivalent step from another provider - every integration call is isolated behind a marked swap point, with the fields it produces normalised on the next line so nothing downstream has to change.
